Coachability: How to Coach for Growth

Coachability is a measurable function of self-awareness and willingness. Map your people across four zones and coach each one for growth.

Why do some team members accelerate while others plateau, or fail? Often, the differentiator is coachability. Whatever someone’s personality or seniority, coachability is a measurable function of two powerful traits:

  • Self-awareness: an accurate, evidence-based view of one’s impact and performance.
  • Willingness: a sustained readiness to receive feedback and immediately convert it into deliberate action.

When leaders understand how to assess and develop these traits, they can dramatically improve performance, coaching outcomes, and organizational agility.

The Coachability Framework

At the heart of this model is a two-by-two matrix that maps people based on their self-awareness and willingness. This creates four performance zones:

Each quadrant calls for a different leadership response, with a recommended play for each.

Failing: low awareness + low willingness

These individuals are unaware of their gaps and resistant to feedback. Without intervention, performance declines are likely.

The leader’s play is Confront & Decide:

  • Present the gap with clear, data-driven evidence
  • Clarify non-negotiables and standards
  • Launch a 30-day Performance Improvement Plan (PIP) with micro-targets

This is not a time to hesitate. If change doesn’t occur, further investment may not be wise.

Progressing: low awareness + high willingness

Progressing individuals are eager to grow but lack insight into what’s holding them back. Their motivation can be channeled, but only with strong guidance.

The leader’s play is Mirror & Model:

  • Model the right behaviors consistently
  • Use replays or reflective breakdowns of recent performance
  • Leverage a data dashboard to create visibility
  • Encourage nightly or weekly reflection logs

They need feedback loops and mentorship to build self-awareness and direction.
