Psychological Safety

A movement, not a program.

How a $40B+ semiconductor leader made The 4 Stages of Psychological Safety™ a requirement for every people leader — and scaled it to 5,593 leaders across ten-plus sites in two years.

The challenge

Consistency across a complex global footprint.

This leading American semiconductor manufacturer operates in a demanding environment — multiple business units, a highly technical workforce, and teams spread across five countries, many languages, and very different cultural contexts. Earlier leadership efforts had produced uneven results from site to site.

What the organization needed was a leadership-development system it could deploy consistently across that footprint and embed into several programs at once — without losing the through-line between them.

The approach

One system, made a requirement, scaled fast.

What began as a single workshop became a global program. The organization made The 4 Stages of Psychological Safety™ a requirement for every manager-level people leader, and built an internal pool of 17 certified facilitators to deliver it in multiple languages — reinforced on the platform and integrated into the company’s LMS via SCORM.

200+ workshops delivered to date reaching 5,593 leaders in two years, with senior leaders committing to run assessment cycles across their full organizations.

In just two years, that reached 5,593 leaders across more than ten sites — turning psychological safety from a single workshop into the company’s shared language for how people lead.

The outcome

Psychological safety became a capability, not an initiative.

Engagement improved two to four percentage points across all four dimensions of psychological safety, year over year. Workshops rated 8.8 out of 10 overall and 9.0 for facilitation, with a Net Promoter Score of +58. Global complexity wasn’t a barrier, because the system was designed for it: a single framework, a multilingual facilitator pool, LMS integration, and a requirement that reached every people leader.

This isn’t a program leaders attended and forgot. It’s a framework they carry into how they lead every day. What began as a single introduction evolved into a movement — reaching more than 5,000 leaders across more than ten sites worldwide. Working alongside Dr. Clark was a masterclass in congruence.

What separates organizations that train from organizations that transform is the commitment to measure honestly, reinforce consistently, and sustain the work long after the workshops end.

What this means for you

Make it a requirement, not an option. Reach compounds when every people leader is in — not just the volunteers. That’s what turns a workshop into a shared operating language.
Build internal facilitators. A certified internal pool lets you deliver in every language and geography without losing consistency — and keeps the cost of scale sane.
Integrate it where leaders already work. LMS/SCORM integration and platform reinforcement keep the framework alive long after the workshop, so impact compounds instead of decaying.
Sustain, don’t sprint. The organizations that transform measure honestly and reinforce for years — not the ones that run a great launch and move on.

Scale one language across every site.

The 4 Stages of Psychological Safety™ gives global, multi-site organizations one framework and one instrument — deliverable in any language, embedded in the systems leaders already use.
